There's no shortage of AI content. Webinars, articles, free tools and systems, and in a lot of cases they're from people who have never run a small business, or from providers who want to sell you theirs. Most of it tells you what AI can do. None of it tells you where AI is best used in your business, given where you actually are and what matters most right now.

The reason that gap persists is that the right answer genuinely differs. A health practice, a construction business and a creative studio face different opportunities, different risks and different sequencing. A business at $200k with no documented processes should be doing something entirely different from one at $2m with a small team.

Generic advice can't account for that, and guidance from the software companies themselves is why many owners end up with a new subscription to a new tool and no change.

Every business owner has access to a gym. Not every business owner is fit.

Access to AI was never the hard part. Knowing where to apply it, what to direct it to do, and when to override it is what separates the businesses getting results from the ones collecting subscriptions.

Four kinds of value, sequenced for where you actually are.

AI creates value in four distinct ways. We mostly only ever hear about the first one, and a few owners get sold the fourth before they're anywhere near ready for it. Your map covers all four, ordered by what's realistic for your business in its current circumstances.

Reduce

AI takes over repetitive, low-judgement work and hands you back the hours: quoting, drafting, documentation, notes, admin, follow-ups. This is where most businesses should start, and for many owners it is the entire first year. For a trades business that might be quote generation from site notes; for a clinic, clinical documentation; for a professional services firm, client intake and briefing.

Amplify

AI extends what you or your team can produce: more volume, better quality, wider reach, without a proportional increase in time or cost. Proposals, content, training material, personalised client communication. This is the level where a business stops being capped by the owner's own output.

Inform

AI turns the data you already hold into decisions you can act on: job profitability, customer sentiment, practice performance, forecasting, pricing. Most owners discover here that they have been guessing about something they could have known.

Transform

AI changes what you are able to sell or how you compete: a productised version of your expertise, delivery that scales without your hands, a capability a competitor can't easily copy. We name this future, because knowing where you are heading changes the decisions you make now.

What looks attractive and isn't ready, with the reason stated plainly. Usually the process isn't clear enough, the information AI would need doesn't exist in a usable form, or it touches a relationship you shouldn't put a machine in front of.

Every opportunity in the map carries a prerequisite. You can't automate delivery without documented processes. You can't personalise at scale without clean customer data. You can't build a performance dashboard without data actually flowing. When the prerequisite isn't met, the map says so, and tells you what to do instead.

An owner at Level 3 is never shown a Level 8 opportunity. The diagnostic won't do it.

That rule governs the process. AI amplifies what is already working. Where the foundations aren't there, it doesn't fix them, it just moves you faster in the wrong direction. Each opportunity also carries its governance considerations, because “this needs clinical review before it's filed” and “verify this against primary sources before you act on it” are the parts that often get skipped by people selling you their tools.

Under ten minutes online before we meet. It reads your business across its operational foundations, your AI experience to date, your opportunity landscape and your realistic capacity to implement change, and places you on a growth scale from Existence through to Resource Maturity. A starting point rather than a score, so what we map is based on reality rather than assumption.

The Opportunity Matrix

A maintained library of AI opportunities, each tagged with the stage it becomes realistic at, the business models it suits, what has to be in place first, and its governance considerations. Built out by industry, from professional services and health to trades, creative services, agriculture, and defence and government supply, and reviewed monthly, because what needed a technical team two years ago is often available off the shelf today.

How it works.

Before: the Capability Snapshot, and one question

You complete the Capability Snapshot online before we meet. It takes under ten minutes and does the heavy lifting, so the session focuses on your opportunities rather than discovery; if you've already completed it with us, we'll use it. We'll also ask one question worth thinking about properly beforehand: where do you want this business to be in two to three years? The actual answer rather than the one you think you should have. Bigger, smaller, running without you, ready to sell, or exactly as it is with your weekends back. The map is built against whatever you tell us.

During: 60 minutes, one to one

We work through your results together and build the map live. You'll see it take shape and you'll push back on it, which is the point: the matrix knows a great deal about businesses like yours, and you know your own. That interpretation is the work of the session. This isn't a webinar or a presentation.

After: your documented map, within 48 hours

You've seen it in the session. The documented version arrives within 48 hours with the recommendations finalised, the reasoning behind each one, and your recommended next step.

What to bring.

Just yourself. The Capability Snapshot is completed online before we meet, so there is nothing to prepare on the day, nothing to upload and no documents to gather. We will never ask you for sensitive business information: no financials, no customer data, no access to your systems.

It ends with one recommendation.

Every session finishes with a single clear next step. There are four, and we'll tell you which one is yours.

You have a clear, contained opportunity and the capacity to try it. We'll tell you what to try and what good looks like. No purchase.

Build the foundations first

The opportunity is real and the prerequisites aren't met. This is the most common answer, and the reason we support people in the Next-Level Growth Program, where you build the growth system and the Business Brain the bigger opportunities depend on.

Build the workflow

Your foundations are sound and you have a defined opportunity worth designing properly. This is where we support people through Lead with AI, building and deploying agentic workflows and in-house applications.

Nothing yet

Sometimes the honest answer is that the business has more pressing constraints, and spending on AI now would be spending in the wrong place. We'll say so, tell you exactly what will move the needle now, and you'll still have your map for when those constraints are lifted.

We publish that fourth option because we mean it. A recommendation that can only ever end in a purchase isn't a recommendation.

Your full $395 is credited toward the Next-Level Growth Program or Lead with AI if you enrol within 30 days. We call it a decision credit. The map is a standalone piece of work you can take away and get value from without ever coming back to us. If it convinces you to keep going, you shouldn't pay twice for the same thinking.

How the credit works:

The credit exists to make a good decision easier rather than to sell you the more expensive thing. We want you to succeed, and to pay only for what you'll get the best value from.

Sessions are limited each month, because the map is built with you rather than generated for you.

Privacy, governance and tool independence.

Your information

The session runs on your Capability Snapshot results and the conversation, nothing more. We never ask you to upload sensitive business information, and how we handle what you share is covered by our Privacy Policy. Your map is yours.

Governance built in

Every opportunity in your map carries its governance considerations: what needs human review, what must be verified, what should stay human. The safe path is part of the recommendation rather than an afterthought.

Tool independence

We are tool-neutral and provider-portable. Recommendations are never tied to software we sell, and whatever you build on the back of the map can move between AI providers as they change.

Sessions are run by Sam Hurley, 25eight's founder. Sam has spent more than twenty years designing technology-enabled businesses and leading commercial and digital transformations across the UK, US and Australia, holds a Masters of Teaching, and runs 25eight as an AI-native business on a governed system of AI agents she designed and oversees. The judgement in this session comes from operating AI in real business, with real stakes.

How this fits with our programs.

This session gives you the first version of your map, built against the business as it is today. Enough to make a good decision about where to start, and for many owners enough to act on without going further.

Inside the Next-Level Growth Program, the map gets rebuilt against a business that's been properly documented, with a Business Brain behind it. More of the prerequisites are met, so more of the matrix opens up. You're not paying twice for the same artefact. You're mapping a different business, because by then it will be one.

The sequence we work in: understand the business, capture what it knows, identify where AI helps, design how people and AI work together, build only where the case is strong, then review and govern it. This session is step three, done early, so you can find out whether steps one and two need attention first. Usually they do, and it's much cheaper to know that now.
